What KPIs show WIP is under control?

WIP is under control when the quantity, age, status, and location of work-in-process stay within defined operating limits and do not hide shortages, quality holds, rework, or bottlenecks. No single KPI proves control. In regulated manufacturing, the useful view combines flow, aging, constraint, quality, and data accuracy measures.

Core WIP control KPIs

  • Total WIP by area, cell, route, or program: Shows whether inventory between operations is within agreed limits. It should be compared to capacity and takt or schedule requirements, not reviewed as a standalone count.
  • WIP aging: Shows how long jobs, lots, serials, or orders have been waiting or sitting between steps. Old WIP is often a stronger warning signal than high WIP alone.
  • Queue time by operation: Identifies where work waits before processing. Persistent queue growth usually indicates a bottleneck, staffing mismatch, material issue, inspection delay, or scheduling problem.
  • Cycle time versus planned or standard cycle time: Shows whether actual flow is drifting from the expected route timing. The comparison is only useful if routings and standards are current enough to be trusted.
  • Throughput by constraint operation: Confirms whether the limiting process is producing at the required rate. If the constraint is unstable, WIP control elsewhere may not protect delivery performance.
  • Blocked, held, or nonconforming WIP: Separates productive WIP from WIP that cannot move because of NCRs, MRB review, missing approvals, expired material, tooling issues, or quality holds.
  • Schedule adherence or operation due-date performance: Shows whether WIP is moving in the right sequence, not just moving. This is important in high-mix environments where expediting can make total WIP look acceptable while priority work slips.
  • WIP location and status accuracy: Measures whether the system record matches the physical floor. Without this, WIP dashboards can create false confidence.

Quality and traceability measures matter

In regulated operations, WIP is not under control just because it is flowing. Work may be moving while inspection evidence, operator signoffs, material traceability, tool calibration checks, or revision controls are incomplete. Useful supporting KPIs include first-pass yield, rework rate, open nonconformances by age, expired or pending approvals, and missing electronic traveler completions.

These measures should distinguish between normal in-process work and work that is waiting for disposition. Mixing them together can make production appear healthier than it is.

Common failure modes

  • Counting WIP without aging it: A stable WIP total can still contain old, stuck, or forgotten orders.
  • Tracking quantity but not status: Parts on hold, in rework, or waiting for inspection are not equivalent to ready-to-process WIP.
  • Using ERP-only data for shop-floor control: ERP may show order progress at too coarse a level, especially where MES, paper travelers, inspection systems, and manual updates coexist.
  • Ignoring constraint behavior: WIP may look balanced by department while the real bottleneck is starved, overloaded, or waiting on support functions.
  • Trusting dashboards before validating data capture: Scan discipline, transaction timing, routing accuracy, and integration quality determine whether the KPI is reliable.

System dependencies

Accurate WIP control usually depends on clean handoffs between MES, ERP, PLM, QMS, maintenance, and inspection systems. MES may hold operation-level status, ERP may hold demand and order structure, PLM may control revisions, and QMS may hold nonconformance or disposition status. If these systems are not synchronized, WIP KPIs can disagree.

In brownfield plants, it is common to improve WIP visibility without replacing every system. Full replacement is often unrealistic because of qualification burden, validation cost, downtime risk, integration complexity, traceability obligations, change control, and long equipment lifecycles. The practical approach is usually to define the authoritative source for each WIP state, validate the data flow, and control changes to routing, status, and transaction logic.

A practical signal set

A credible WIP control dashboard usually includes: total WIP versus limit, WIP aging, queue time at constraints, blocked or quality-held WIP, cycle time trend, throughput at the constraint, schedule adherence, and record accuracy. The thresholds must be site-specific. They depend on product mix, routing complexity, inspection load, batch policy, customer requirements, and the maturity of shop-floor data capture.
