Which ISO 22400 KPIs best indicate inventory accuracy?

ISO 22400 does not provide a clean, standalone KPI that proves inventory accuracy. The closest useful ISO 22400 indicators are indirect: inventory turns, storage and transportation loss ratio, and, where relevant, goods-related ratio measures such as finished goods ratio or integrated goods ratio. These can show abnormal inventory behavior, losses, or reconciliation problems, but they do not by themselves prove that book inventory matches physical inventory by item, location, lot, serial number, revision, and status.

Most useful ISO 22400 indicators

  • Inventory turns: Useful as a pressure indicator. High movement rates expose transaction timing problems, backflush weaknesses, and receiving or issue delays. Low turns can hide obsolete, misplaced, or incorrectly classified stock. It is not an accuracy measure by itself.
  • Storage and transportation loss ratio: Often the closest ISO 22400-style signal for physical loss, damage, shrinkage, or handling-related discrepancies. Its value depends heavily on whether losses are consistently recorded rather than corrected informally.
  • Finished goods ratio: Useful when discrepancies occur at completion, put-away, or shipment. It can help reveal gaps between production completion records and stock availability, but only if completion postings and quality release rules are disciplined.
  • Integrated goods ratio: Can help where received, integrated, or accepted goods must be reconciled into inventory. It is more useful in environments with controlled receiving, inspection, and acceptance workflows.
  • Scrap ratio, rework ratio, and quality ratio: These are not inventory accuracy KPIs, but they matter when unposted scrap, MRB material, rework loops, or quarantine stock create inventory mismatches.

What ISO 22400 will not tell you

Inventory accuracy usually requires supplemental operational KPIs outside the basic ISO 22400 set. Common examples include cycle count accuracy, book-to-physical variance, location accuracy, lot and serial accuracy, negative inventory events, transaction latency, unreconciled WIP, and shortages caused by record error.

For regulated manufacturing, the important question is not only whether the quantity is correct. The system also has to represent whether the material is usable, quarantined, expired, allocated, under MRB review, tied to the correct revision, or restricted by customer or program controls. A quantity-only KPI can look acceptable while the inventory is still operationally wrong.

System dependencies

The usefulness of these KPIs depends on integration quality between ERP, MES, WMS, QMS, PLM, and maintenance or calibration systems where applicable. In brownfield plants, inventory errors often come from delayed transactions, duplicate postings, backflushing assumptions, incorrect units of measure, BOM or routing changes, manual stock moves, unposted scrap, or quality holds that are not reflected consistently across systems.

Full system replacement is usually unrealistic in regulated industrial environments. Qualification burden, validation cost, downtime risk, traceability obligations, change control, integration complexity, and long equipment lifecycles make replacement programs difficult to justify. A more practical approach is usually to define authoritative sources, reconcile status codes, validate interfaces, and add controls around the transactions that create the largest inventory errors.

Practical interpretation

Use ISO 22400 KPIs as trend indicators, not as proof of inventory accuracy. If inventory turns are changing, storage losses are increasing, or finished goods reconciliation is unstable, investigate the transaction path behind the metric. The root cause may be in receiving, kitting, WIP movement, quality disposition, production completion, shipping, or master data governance.

For audit or customer-facing evidence, rely on validated reports, traceable transactions, controlled cycle count records, approved adjustments, and documented reconciliation procedures. ISO 22400 metrics can support management review, but they should not be treated as a compliance guarantee.
